You convert it to a bitmap, and drop the colours to 256 greyscale. If you
think of white being 0 and black being 255, that becomes the Z axis, that is
a deep cut looks darker than a white cut.

I wrote something to do this myself, but there are programs like ImageCarve
or Bmp2CNC to do it for you. http://www.vectric.com have stuff too.
