Graham,
Multi-axis "swiss" machines with live tooling have been around for
quite some time. Which is good news for you, as these older versions
often used a "patch panel"(similar to one popular old analog synth)
to program them. Why is that good news? Because these patch panels
were problematic-- and frustrating for many owners--so you can often
find one of these older "swiss"(which means the spindle moves as an
axis) NC machines for pennies on the dollar...
Start with one of those and you can probably remain in "hobby"
territory, price-wise. And have a really decent machine.

P.S. "What d'ya want for that funky old lathe looking thingie in the
corner" will likely be a better approach than "Hey! That's a Swiss NC
machine with live tooling for me to retrofit with a modern control!"
P.P.S. I see more an more "synth" guys here lately, so those familiar
with the EMS VCS3 and Synthi 100 patch bays will find the swiss
machines very familiar, AND understand why you might be able to find
them--the swiss machines--in corners of MW shops unused<G>
