Speaking of salvage parts. You might want to check around with travel
agents for retired Datamax 5000 ticket printers. These things were
mechanical monsters, but are full of shafts, toothed belts, steppers,
and at least one shaft encoder. They're impact printers, using an
array single wire printheads.

They've largely been replaced by quieter, more maintainable thermal
printers. I once saw a big pile of them at a local hamfest, with
American Airlines labels on them.

With a few screws and plugs, the mechanical bit, weighing about 45
lbs, lifts right out.
